Most people go into a pool remodel with an idea of what they want the finished result to look like and very little idea of what the process between now and then actually involves. That gap — between the vision and the reality of how a renovation unfolds — is where most of the frustration happens.

The frustration isn’t usually about the work itself. It’s about unexpected timelines, phases of the project that look messier than anticipated, decisions that need to be made on the fly, and the general disruption of having a construction project in your backyard. All of that is completely manageable when you know what’s coming.

Here’s an honest walkthrough of what a pool remodeling project actually looks like from the first conversation to the day you get back in the water.

Phase One — The Consultation and Planning Stage

Before any work begins, before permits are pulled, before a single piece of equipment is ordered, there’s a planning phase. This is where the scope of the project gets defined, the materials get selected, and the timeline gets established. It typically takes one to four weeks depending on how quickly decisions are made and how complex the project is.

During the initial consultation, a good contractor walks the property, assesses the current condition of the pool, identifies any structural issues that need to be addressed, and listens to what the homeowner wants to accomplish. This is also the point where a realistic budget gets established — not a rough ballpark, but an actual number based on the scope of what’s needed and what’s wanted.

The design conversation covers surface materials — standard plaster, quartz aggregate, pebble finish, tile — coping style, deck material and condition, equipment upgrades, water features, lighting, and anything else going into the project. Every one of these decisions affects both the cost and the timeline. Making them clearly and early prevents costly changes mid-project. Scope changes after work has started — a common source of delays and budget overruns — almost always trace back to decisions that weren’t finalized during the planning phase.

Before leaving the planning phase, you should have a written contract that specifies exactly what work is being done, what materials are being used by brand and grade, a detailed payment schedule, a projected start date, a projected completion date, and warranty terms. Anything vague in that document is worth clarifying before you sign it.

Phase Two — Permits and Scheduling

Depending on the scope of the remodel, permits may be required before work can begin. A simple resurfacing project typically doesn’t require a permit. Projects that involve electrical work — new or updated lighting, automation systems, pumps — or structural changes to the pool shell, plumbing modifications, or significant deck construction usually do.

Permit timelines vary. A straightforward permit application can clear in a week or two. A project that requires multiple reviews — structural, electrical, and building — can take four to eight weeks in some jurisdictions. This isn’t something a good contractor can speed up by working harder. It’s a government process and it takes the time it takes. Planning the project well in advance of when you want to swim — booking a fall or early winter project rather than waiting until May when you want the pool open — is the most reliable way to avoid permit delays affecting your schedule.

The scheduling conversation should happen during this phase. When will work begin? How many days per week will crews be on site? Are there weather dependencies that could shift the timeline? What’s the contractor’s plan if materials are delayed? Understanding this upfront sets realistic expectations and gives you something concrete to plan around.

Phase Three — Draining and Demolition

Once permits are cleared and materials are on order, work begins. The first step for most pool remodels is draining the pool. Draining takes one to two days depending on the pool’s volume and the method used. A few important notes on this: don’t drain a pool immediately after heavy rainfall. Saturated ground creates hydrostatic pressure that can literally push an empty pool shell out of the ground. A qualified contractor knows this and will time the drain appropriately. Hydrostatic relief plugs in the pool floor are opened during the drain to equalize pressure from groundwater.

Once the pool is empty, the demolition phase begins. For a resurfacing project, this means chipping or sandblasting the existing plaster off the shell to prepare a clean bonding surface for the new finish. For a more extensive remodel — new coping, deck work, tile removal, equipment replacement — the demolition phase involves more activity and more debris.

This is one of the noisier, messier stages of the project. Chiseling old plaster is loud. There will be dust. There may be debris in the yard. This is normal and expected, not a sign that anything is going wrong. The pool during demolition looks dramatically worse than it did before the project started — bare concrete shell, removed coping, cracked or jackhammered sections. That’s exactly what it’s supposed to look like at this stage. First-time remodel clients are sometimes genuinely alarmed by this phase. It passes.

Demolition on a standard resurfacing project typically takes one to two days. More extensive projects with structural work, deck demolition, or major coping removal take longer.

Phase Four — Structural Repairs and Shell Preparation

Once the old surface is removed, the shell is inspected in its bare condition. This is often where additional issues surface — cracks that weren’t visible through the old plaster, areas of deteriorated concrete, plumbing or fitting problems that weren’t apparent when the pool was full. A good contractor communicates these findings promptly and clearly: what was found, what it means, what the repair options are, and what it will cost.

This phase is where scope changes are most likely to happen. A crack discovered in a bare shell may require structural repair before resurfacing can proceed. Old plumbing fittings may need to be replaced while the pool is accessible. None of this is unusual. What matters is that the contractor brings these to your attention immediately rather than patching over them without discussion or billing you for surprises at the end.

Structural crack repairs — using staples, epoxy injection, or hydraulic cement depending on the type and severity of the crack — are completed at this stage. Plumbing work and fitting replacements happen now. Any changes to the pool’s shape, depth, or features that require gunite or concrete application also occur during this phase. The duration varies significantly based on what’s needed — a clean shell with no issues moves quickly to the next phase, while a shell with multiple structural repairs can add days or a week to the timeline.

Phase Five — Tile and Coping Installation

With the shell prepared and any structural work completed, tile and coping installation begins. The tile band runs along the waterline and provides both aesthetic definition and a functional barrier where the water surface meets the pool wall. Coping is the cap material around the top edge of the pool — it transitions the pool to the surrounding deck and gives the finished pool its visual frame.

Tile and coping selection affects both the look of the finished pool and the timeline. Standard tile patterns and stock coping materials move faster than custom tile work, intricate mosaics, or specialty stone coping that requires cutting and fitting. If your design includes detailed tile work, the tile phase takes longer — and that’s appropriate time spent on craftsmanship, not a delay.

Setting materials need time to cure before the pool can be plastered. This is not time that can be compressed. Rushing the cure on tile and coping leads to bond failure, which is expensive to correct after the fact. The tile and coping phase typically runs one to three weeks depending on scope and complexity.

Phase Six — Plumbing and Equipment

If the project includes equipment upgrades — a new pump, new filter, heater installation or replacement, saltwater chlorine generator, automation system, new lighting — this work typically happens either before plaster application or concurrently with the finish phase. Plumbing lines to new fittings, return jets, or water features are also run during this phase.

Variable-speed pumps have become the standard in new equipment installation. They’re significantly more energy-efficient than single-speed pumps and in most cases pay back the cost difference within a few years in energy savings. Automation systems that allow remote monitoring and control of the pool’s equipment have become increasingly accessible and are worth considering if the equipment is being replaced anyway.

All plumbing is pressure-tested before the pool is filled. All electrical work is inspected and must meet code requirements before the project can proceed to final phases. If permits were pulled for electrical work, an inspection is scheduled at this stage and the project can’t proceed past it until it passes.

Phase Seven — Plastering or Surface Application

This is the most time-sensitive phase of the project. The plaster crew arrives, applies the finish, and the pool needs to begin filling with water within a few hours of application. This is not negotiable — plaster that dries out before being submerged can develop spalling and blistering that permanently damages the finish.

The plastering crew typically works fast and efficiently. The application itself, depending on pool size, often takes a full day. Once the plaster is applied, the fill process begins immediately. Multiple hoses fill the pool as continuously as possible — stopping and starting the fill leaves a permanent ring line on the new surface at whatever level the water sat when it was paused.

The plaster day and the day or two following are a critical period that require the homeowner’s attention. The pool should be monitored during filling. Once full, the equipment needs to be started and the startup chemistry process — brushing, testing, adjusting — begins. This is covered in more detail in a separate guide, but the short version is: the new finish needs specific chemistry management and twice-daily brushing for the first two weeks. Following the startup procedure correctly is what protects the finish and keeps the warranty valid.

Phase Eight — Deck and Hardscaping

Deck work and hardscaping — concrete, pavers, natural stone, or other surfacing around the pool — is typically done after the pool shell work is complete. This sequence keeps deck materials protected from the messier phases of the pool work and allows any deck drainage or plumbing penetrations to be properly coordinated with the finished shell.

Concrete curing takes time. New concrete should not be walked on heavily or have furniture placed on it for at least a week, and full cure strength develops over 28 days. Paver installation moves faster but still requires a period before everything is fully set. The deck phase adds one to three weeks to the project timeline depending on the size and complexity of the work.

If water features — raised spa, waterfalls, sheer descents, bubblers — were part of the project, their final connections and adjustments often happen during or just after the deck phase.

Phase Nine — Final Inspection and Walkthrough

Before the project is officially complete, a final walkthrough and inspection occur. The contractor walks every element of the work with the homeowner — the surface finish, the tile and coping, the deck, the equipment, the water features — and addresses any punch list items that need attention. This is the right time to raise anything that doesn’t look or function the way you expected. Not two weeks later. Not after the warranty paperwork is signed and filed.

If permits were pulled, a final inspection by the permit authority happens at this stage as well. The project cannot be officially signed off until it passes that inspection.

The contractor should also walk through the startup procedure with you — what to do with the water chemistry, how long to brush daily, what not to do during the first 30 days, and how to care for the new finish through the first season. If your contractor finishes the project and hands you keys without this conversation, ask for it specifically.

Overall Timeline — What to Realistically Expect

A standard pool resurfacing project — draining, demolition, plaster prep, new plaster, fill and startup — typically takes one to two weeks of active work once materials are on hand and the pool is scheduled. Add time for permitting if required, and time for the 30-day startup period before the pool is ready for normal use.

A mid-range renovation that includes resurfacing plus new tile, coping, and some equipment work generally runs three to four weeks of active construction.

A comprehensive remodel — resurfacing, new tile and coping, equipment replacement, deck work, water features, structural repairs — typically runs four to eight weeks of active work, sometimes longer for complex or large projects.

These timelines assume materials are available, weather cooperates, and no major surprises surface during demolition. All three of those conditions can shift the timeline. Weather delays happen. Material lead times extend. Structural issues get discovered once the old surface comes off. Building a week or two of buffer into your expectations is always wise, particularly if you’re working toward a specific date like a graduation party or the opening of swim season.

What You Can Do to Keep the Project Moving

The homeowner’s responsiveness has a meaningful impact on project timeline. Decisions that need to be made quickly — a material substitution because a specified tile is backordered, approval to proceed after a structural discovery, selection of a surface color from available options — that sit waiting for a response slow the project down in real time. Being reachable and decisive keeps things moving.

Clear the area before work begins. Move furniture, planters, outdoor equipment, and anything else away from the work zone before the crew arrives. Keep pets inside or secured during active work days — construction sites and curious animals are a bad combination.

Communicate through the appropriate channel. Know who your point of contact is at the contracting company and communicate through them rather than trying to manage the crew directly. If something concerns you, say so — to the right person, promptly. Issues that get raised early are resolved easily. Issues that get raised at the end of the project, after the fact, are much harder to address.
